The challenge

An inherited platform serving dozens of stores was costly to run and difficult to stabilize. Its most important catalog synchronization took about 40 minutes, and the existing architecture made incremental updates impractical.

Rescue-or-rebuild decision

Stabilized the first version, measured its failure and cost patterns, and built the technical and commercial case for a clean replacement.

Integration architecture

Designed a shared adapter layer across five point-of-sale integrations, with circuit breakers, retry ladders, and dead-letter handling around vendor calls.

Managed platform design

Replaced a broad cloud footprint with managed database, authentication, real-time, worker, and search services sized around the actual workload.

What the work enabled

The new design reduced monthly infrastructure cost by roughly 85%, cut full synchronization from 40 minutes to under five, and added incremental updates that complete in under a minute.
